What is a pre-production sample in fashion?

The final sample made with bulk materials and production methods, approved before mass production starts.

In short

A pre-production sample, or PP sample, is the final garment produced before bulk manufacturing, using the actual production fabric, trims, labels and methods. The brand reviews it to confirm that everything matches the approved specifications, and its sign-off authorises the factory to start mass production.

How does it work in practice?

Once bulk fabric and trims arrive at the factory, it makes one or more PP samples on the production line or in the sample room using production patterns. The brand's quality or technical team checks measurements, colour against the approved lab dip, trims, labelling, construction and finishing. Approved PP samples are sealed and used as the reference for inline and final inspections.

  • Bulk fabric and approved colours
  • All trims, labels and hangtags as specified
  • Production patterns and methods
  • Measurements within tolerance

Why does it matter for fashion businesses?

The PP sample is the last moment to catch errors cheaply. Mistakes found after bulk cutting lead to rework, delays, chargebacks from retailers or entire lots being rejected. For wholesale brands, the PP sample ensures that what buyers ordered from sales samples matches what is delivered, protecting relationships and reducing returns.

How is AI changing it?

Computer vision tools can compare photos of PP samples with approved references, flagging differences in colour, label position or construction. AI can also summarise previous quality issues with a factory or style so inspectors know what to focus on. Digital approval workflows reduce courier time, although physical checks remain common for critical styles.

Common pitfalls

Common issues include approving PP samples made in non-bulk fabric, rushing approval under time pressure and not sealing a reference sample. Ignoring care labels, barcodes and packaging during review can cause compliance and logistics problems later.

Frequently asked questions

What is a PP sample in fashion?

PP sample is short for pre-production sample. It is the final sample made with bulk materials that must be approved before a factory starts mass production.

What happens if a pre-production sample is rejected?

The factory corrects the issues and submits a new PP sample. This can delay the production start, so brands try to resolve problems earlier in development.
